How DTC Startups Are Using AI to Scale More Efficiently

At eTail Boston 2026, founders from four DTC brands shared a consistent message: AI and generative engine optimization (GEO) are replacing expensive ad spend as the primary growth lever — and bootstrapped brands may have the advantage.

The New DTC Playbook

Direct-to-consumer brands have always been resourceful. But the rising cost of customer acquisition — now significantly higher than just a few years ago — has forced a strategic shift. At last week's eTail Boston conference, executives from Viv for your V, Murphy Door, Vaila Shoes, and Hivessence converged on a single thesis: AI is no longer optional infrastructure; it is the primary operating system for scaling a lean brand.

The conversation has moved well beyond "should we use AI?" to "how do we build our entire content and discovery strategy around AI platforms?" The answers these founders are finding challenge assumptions about what it takes to compete in 2026.

GEO Replaces SEO as the Discovery Engine

The most striking insight from the panel was the rise of Generative Engine Optimization (GEO) — the practice of structuring content so that AI chatbots like ChatGPT, Google Gemini, and Perplexity recommend your brand when users ask product questions.

Katie Diasti, founder and CEO of period care brand Viv for your V, described how her company experienced the power of AI-driven discovery firsthand. In summer 2024, a viral study revealing arsenic and lead in major period brands sent consumers flooding to AI chatbots with questions like "What is the safest tampon?" Viv for your V consistently topped the results.

"That led to a ton of website traffic," Diasti said. "And since then, we've been able to lean into product safety and product transparency in our content to help with both the SEO and GEO strategy."

For an upcoming product launch, Diasti said the team is already asking, "What is our AI search strategy?" — because they know Gen Z and millennial consumers will immediately turn to AI chatbots for recommendations.

Treating AI as a Consultant, Not a Search Engine

David Burrows, CEO of personal care brand Hivessence, framed the shift in terms that should resonate with any Shopify merchant. "Customers are using AI chatbots for new routines and products," he said. "They're asking for advice because they see AI as a consultant, an attorney, or a therapist. So they talk to them as a person."

This has profound implications for content strategy. Brands that develop authoritative, detailed, human-sounding content are more likely to be cited by AI platforms. The content that performs well in AI answers is not keyword-stuffed or promotional — it reads like expert guidance.

Burrows emphasized that GEO and AI allow brands to "get back to storytelling" because the discovery mechanism now rewards substance over ad spend. For bootstrapped founders, this levels a playing field that had become increasingly tilted toward brands with larger marketing budgets.

Key takeaways from eTail Boston

  • GEO is the new SEO: Brands that optimize for AI chatbot citations are capturing discovery traffic that traditional search no longer delivers.
  • Viral moments are repeatable: Diasti argues you can "make it happen again by recreating that new story over and over" across your site and social platforms.
  • DTC over wholesale: Murphy Door's CEO aims for "zero big box and 100% DTC," using AI to price orders and run efficient direct operations.
  • Content as the acquisition channel: Consistent educational content via email and social retargets customers who first discovered the brand through AI chatbots.
  • Customer acquisition costs keep rising: AI/GEO strategies offer a way to grow without proportional ad spend increases.

AI for Operations, Not Just Marketing

The panel also highlighted how AI is reshaping back-end operations. Jeremy Barker, CEO of Murphy Door — which specializes in custom-made hidden doors with 300 million design configurations — described using AI to automate pricing for complex custom orders.

"We currently turn a product roughly every six minutes. And the prices are actually going down, not up," Barker said. The efficiency gains from AI-driven pricing and production scheduling have made his direct-to-consumer operation more profitable than selling through big-box retail partners like Home Depot.

This mirrors a broader pattern among Shopify merchants: AI is most impactful when applied to repetitive, data-intensive operational tasks — pricing, inventory forecasting, customer service triage — not just content generation.

What Shopify Merchants Should Do Now

The strategies these founders described are directly applicable to any Shopify store. Here's how to start:

  1. Build a GEO content strategy. Identify the questions customers ask AI chatbots about your product category. Create authoritative, detailed content that answers those questions. Optimize for citation, not just clicks.
  2. Invest in product transparency content. AI platforms favor brands with verifiable claims and detailed product information. Publish ingredient lists, sourcing details, safety certifications, and comparison guides.
  3. Automate pricing and operations. Use AI tools to handle complex pricing, order routing, and customer service triage. The efficiency gains compound faster than marketing ROI.
  4. Retarget AI-discovered customers. When customers find you through AI chatbots, capture their email and build educational nurture sequences. They arrived with high intent — keep them engaged.
  5. Treat AI discoverability as a discipline. Regularly check how your brand appears in ChatGPT, Gemini, and Perplexity responses. Audit and update your content to maintain visibility.

The DTC brands winning in 2026 are not the ones with the biggest budgets. They are the ones treating AI as their primary growth infrastructure — from content and discovery to pricing and operations. The barrier to entry is not money. It is the willingness to build for a discovery layer that most competitors still don't understand.
